Buy vs Build - one of the most important technology decisions in a company

"Buy an off-the-shelf SaaS solution or build from scratch?" - is a question that business owners, CTOs and IT directors face. The wrong answer costs money. Implementing a SaaS too quickly that doesn't fit your processes - and you spend years fighting the limitations of the platform. Hastily building your own system - and you spend $500,000 on something Salesforce does for $500 a month.

The right decision requires analyzing several factors simultaneously: whether software is your competitive advantage, how much time you have, what budget you have, what your integration needs are, and whether you have a team capable of maintaining your own solution. This quiz will guide you through the process - and give you a concrete recommendation.

When to choose a turnkey SaaS?

- The problem you are solving is a common one - there are many proven solutions (CRM, HR, finance, marketing)
- You need a solution that works in days or weeks, not months
- You don't have an internal development team or a permanent IT partner
- Software is an auxiliary tool, not your main product
- IT budget less than PLN 100,000 per year - maintaining your own system may exceed SaaS costs

When to build your own software?

- Software IS your product or defines your service - unique software = unique advantage
- You have a specific business process that no SaaS supports well enough
- You process sensitive data (medical, financial, legal) and require full control over the environment
- SaaS subscription costs are in excess of $200,000 per year - an in-house system can be cheaper over 3+ years
- Want to build your own SaaS and sell it to other companies

What do the quiz results mean?

Result: Finished SaaS - definitely.

Your needs are well-served by existing solutions. Save time and budget - choose a proven SaaS, negotiate a contract and configure integrations. Instead of building, invest in implementation, training and processes.

Result: SaaS with customization (configuration + API)

Most of your needs are covered by off-the-shelf SaaS, but you require integration with existing systems or additional automation. Consider SaaS + integration layer (Zapier, Make, custom API) instead of building from scratch.

Result: Hybrid approach (SaaS + custom modules).

Some of your processes can be handled by SaaS (standard functions), but key elements require custom code. Build a custom module where you have unique value - buy the rest. This is usually the cost-optimal choice.

Result: Custom software

Your requirements or competitive position justify building your own system. Plan the project carefully: start with an MVP (Minimum Viable Product), define the requirements with a product owner, choose a proven technology partner and plan the maintenance budget. Digital Vantage specializes in building web and SaaS applications for Polish companies.

FAQ

Simple internal system or MVP: 30,000-100,000 PLN. Web application with business logic: 80,000-300,000 PLN. Full enterprise-class system or proprietary SaaS: 300,000-1,000,000+ PLN. To the cost of implementation add 15-25% per year for maintenance, upgrades and support.

Vendor lock-in is when you use a SaaS platform so heavily that it becomes very expensive or virtually impossible to migrate to an alternative. To mitigate the risk: negotiate the ability to export data in standard formats, avoid platforms with non-standard API integrations, and document processes independently of the tool.

The profitability point depends on the number of users and SaaS rate. With 100 users and SaaS 200 PLN/person/month. = 240,000 PLN/year. An in-house system may cost 300,000 PLN implementation + 60,000 PLN/year maintenance = profitability after ~2 years. Recalculate the specific numbers before making a decision.

MVP of a simple system: 3-6 months. Full web application with advanced logic: 6-18 months. Plan for a minimum of 3 months for the requirements and design phase before the first line of code appears. Rushing through this phase is the most common cause of budget and schedule overruns.

Yes, as long as you define the requirements well and retain ownership of the code. Make sure the contract includes: intellectual property rights to the code at the end of the project, access to the code repository, technical documentation and a handover plan for the project. Avoid lock-in at the technology level - the code should be able to be taken over by another developer.

For most companies, we recommend proven, popular technologies with large communities: Next.js (frontend), Node.js (backend), PostgreSQL or MongoDB (database). Popular technologies = easier to hire developers, more ready-made libraries and long-term support. Avoid niche frameworks for critical systems.
